Problem

Every leadership meeting started with a fight about which number was right. Sales, finance, and product each brought their own version of ARR, churn, and pipeline. Trust in the numbers was gone.

Solution

We built a single source of truth in the warehouse: one canonical definition per metric, versioned in dbt, exposed to Looker Studio and the finance stack. Every KPI now traces back to raw events with a documented lineage.

Result

Board meetings dropped from two hours to forty minutes because the first hour of arguing simply disappeared. Leadership started discussing decisions instead of definitions.

What we actually did

  • Defined 18 core KPIs in dbt with tests, owners, and business descriptions.
  • Deprecated 6 legacy dashboards and archived them with a redirect note.
